Two Sun Ultra 24's won't boot latest Solaris 11.3

I have two Sun Ultra 24's both running Solaris 11.2.12.5.0..neither one will boot (red circle just keeps spinning on Oracle Solaris screen) after applying latest patches/updates to upgrade to Solaris 11.3. I even even tried editing the GRUB menu and adding a "-s" and it won't even boot into single user mode (I added the -s after $zfs_bootfs and then hit Ctrl-X). any ideas where to go next?
