Forecast KPI and Sales Orders

We have a number of customers who order product directly from us and we put in a sales order.  There are no opportunities or estimates.  Often, the product will not ship until the following month.  The forecast KPI picks up the sales order date, not the expected close date.  This makes the KPI useless.  Am I doing something wrong.
